- Define the bare minimum needed for a sufficient update: what happened, what’s next, what’s blocked, who owns it, and when it’s due. Keep it short enough that the field will actually do it.
- Assign clear roles. The field lead owns the site update, the PM owns the roll-up, and leadership reviews the big picture instead of raw messages.
- Pick one place where status lives. Stop hunting through texts, emails, and memory.
- Automate the roll-up. Status should flow into a shared view continuously, rather than being manually collected every Friday afternoon.
- Set clear escalation rules. If a delivery is at risk or an inspection is missed, the PM should know immediately instead of finding out days later.
Lastly (and arguably a sixth factor), define “what good looks like”. For example, a field lead submits a quick daily update. The PM opens one dashboard instead of chasing people down. Weekly meetings stop being dominated by tracking down status and start focusing on clearing roadblocks.
